Formula Used

Traditional Cost Avoided
Referral Hires × (External Cost Per Traditional Hire + Traditional Recruiter Hours × Recruiter Hourly Rate)
Referral Variable Cost
Referral Hires × (Referral Bonus + Referral Recruiter Hours × Recruiter Hourly Rate + Admin Cost Per Hire)
Retention Savings
Referral Hires × (Referral Retention Rate − Traditional Retention Rate) × Replacement Cost ÷ 100
Vacancy Savings
Referral Hires × (Traditional Days To Fill − Referral Days To Fill) × Vacancy Cost Per Day
Gross Savings
Traditional Cost Avoided − Referral Variable Cost + Retention Savings + Vacancy Savings
Net Savings
Gross Savings − Fixed Program Cost
ROI
Net Savings ÷ Total Program Cost × 100

This model combines direct hiring cost differences, retention effects, and vacancy speed effects. It gives a broader business case than bonus-only comparisons.

FAQs

1. What does this calculator estimate?

It estimates how much a referral program can save by reducing external recruiting costs, shortening vacancy time, and improving retention compared with traditional hiring channels.

2. Why are retention rates included?

Better retention lowers replacement spending. If referral hires stay longer than traditional hires, the program creates extra savings beyond sourcing and bonus comparisons.

3. Can the savings be negative?

Yes. A negative result means bonuses, admin work, fixed overhead, or slower fill times outweigh the avoided hiring costs and retention benefits.

4. What is vacancy cost per day?

It represents the daily cost of an unfilled role, such as lost productivity, delayed projects, missed revenue, overtime, or service gaps.

5. Should I use actual costs or benchmark costs?

Actual internal numbers are best. If those are unavailable, use conservative benchmark estimates and update them once real recruiting and retention data becomes available.

6. How many hires should I enter?

Enter the hires you expect referrals to produce during the planning period. The tool compares those hires against what traditional sourcing would likely cost.

7. Does this replace a full recruiting ROI review?

No. It is a practical planning model. A full review may also include employer branding, quality of hire, diversity goals, and long-term productivity measures.

8. How often should I update the assumptions?

Update after each quarter or major hiring campaign. Frequent updates keep bonus levels, sourcing costs, retention trends, and vacancy assumptions realistic.
