Formula used
Each task is placed on the matrix using its Impact and Effort scores. The cutoffs split the plane into four quadrants:
- Quick Wins: Impact ≥ cutoff and Effort ≤ cutoff.
- Major Projects: Impact ≥ cutoff and Effort > cutoff.
- Fill-ins: Impact < cutoff and Effort ≤ cutoff.
- Thankless Tasks: Impact < cutoff and Effort > cutoff.
To rank tasks within and across quadrants, the calculator computes a priority score:
Confidence is a 0–1 multiplier that down-weights uncertain estimates. Use median/mean cutoffs when you want thresholds to adapt to your list.

Why an impact-effort matrix improves throughput
Scoring work consistently reduces thrash and reliably restores focus. A 1-10 scale compares unrelated tasks, and the quadrant split makes trade offs visible. Teams that review the matrix weekly often cut decision latency. In weekly reviews, aim for 50-70% of effort on Quick Wins and Major Projects, and keep Thankless Tasks below 15% unless safety or compliance requires them.
Choosing a scoring scale that stays stable
Use one scale for every item. On 1-10, set anchors: 3 = minor improvement, 6 = noticeable outcome, 9 = step change result. For effort, set 3 = hours, 6 = several days, 9 = multi week work. Anchors keep scores comparable across months for quarterly comparisons.
Cutoff strategy with median or mean thresholds
Custom cutoffs work when you have a standard, such as Impact >= 7 and Effort <= 4. Median cutoffs adapt to the portfolio and usually split the list 50/50 on each axis, which is useful for backlogs. Mean cutoffs are sensitive to outliers; one Effort = 10 item can shift the mean upward. Use median when your inputs vary widely.
Priority score as a tie breaker, not a replacement
The priority score combines weights and confidence; higher is better. If two tasks sit in Quick Wins, pick the one with higher priority. If a Major Project shows priority below 0.8, slice it until you can ship value in 1-2 weeks. Use weights to reflect tight capacity, urgent goals, or a support load.
Using confidence to reduce estimation risk
Confidence ranges from 0.01 to 1.00. A task scored Impact 8, Effort 4, Confidence 0.50 should be treated like an Impact 4 task until you learn more. Increase confidence after quick discovery work: a prototype, a stakeholder check, or a data pull. Low confidence items are prime candidates for short research spikes.
Operational cadence for planning and reporting
Run the calculator weekly. Export CSV for grooming and PDF for updates. Track quadrant mix over time: if Fill-ins exceed 30%, you may be underinvesting in strategic work. If Major Projects dominate, add Quick Wins to keep momentum. Consider a 4-week rolling average to spot drift early. Re-score after milestones to reflect new information.
